Ant Group merges three units into one Alipay team to bet on agentic (智能体) commerce

Your phone already pays the bill. The harder question is who — or what — places the order.

Across China's super-apps, a quiet shift is underway: the assistant is moving from answering questions to spending money on your behalf. Ant Group just restructured its flagship product to put that bet at the center.

On September 21, 2026, Ant Group CEO Han Xinyi (韩歆毅) sent an all-hands letter announcing that Alipay's business group, its digital-payment business group, and the Zhima Credit (芝麻信用) division would "meet" and form a single, new Alipay business group. Wu Minzhi (吴敏芝), who joined Ant from Alibaba in 2021 after two decades there, will lead it as president and also serve as Ant's chief people officer.

What agentic (智能体) commerce actually means

The concrete picture is a task, not a tap. You tell an assistant, "book me a restaurant that takes my insurance plan and pay the deposit," and it searches, reserves, and settles — replacing today's open-scroll-pay loop. Ant is betting that the payment rail is the natural home for this, because the agent (智能体) that can move money needs the rails, the trust marks, and the merchant network Alipay already runs.

The stated goal of the merger is to pool technology, product, and ecosystem capacity so Alipay can "strengthen its merchant service system." In Han's words, the aim is for every user to own an AI wallet and life assistant, and for every merchant to serve customers better through Alipay's AI open platform (开放平台).

Why fold three teams into one

This extends a plan Ant calls the "dual-flywheel" (双飞轮) strategy. Over the past three years, Alipay has built pieces of an agentic (智能体) commerce stack: AI payments with agent-trust mechanisms, an AI wallet, a personal life assistant called "Abao" (阿宝), the tap-to-pay "Pengyixia" (碰一下) offline feature, and a multi-terminal ecosystem. The reorganization is meant to turn scattered experiments into one coordinated push.

It is not the first time Ant has reshuffled around AI. In December 2024, it created the digital-payment and Alipay business groups and introduced a rotating-president system. The latest change consolidates them again — a signal that Ant wants fewer independent fiefdoms and one clear owner for the agentic (智能体) agenda.

The bet, and the doubt

Han has been candid that the payoff is not guaranteed. At this year's Bund Conference (外滩大会) he said the industry had been too optimistic a year earlier and that agentic (智能体) commerce is landing far slower than expected. He framed the two blockers as trust and safety on one side, and a working supply-demand flywheel on the other — with Ant casting itself as the "catalyst."

Ant has already shipped some of the plumbing: an AI open platform, a full-stack AI payment product, and an agentic (智能体) commerce trust protocol called ACT. But several AI payment features remain explicitly "not yet commercialized." The reorganization is a bet that reorganizing people will accelerate a business that product launches alone have not.

According to Li An, chief scientist at BrainNet (脑机网), the real test for agentic commerce is not the model but whether users trust an agent to move money and merchants trust it to represent them.

A useful way to picture the shift is a small neighborhood merchant. Today that shop keeps a listing, answers chats by hand, and handles each payment separately. In Ant's agentic (智能体) vision, the same merchant would expose its services through the AI open platform so an assistant on the customer's side can discover, price, and pay for them with no human on either end touching the transaction. The merchant's gain is reach and round-the-clock service; the customer's gain is a task finished rather than an app opened. What makes this feel different from yet another payments feature is that the value lives in the coordination between the two sides, not in any single button.

What actually changes for users

In the near term, not much you can see. The reorganization is internal: one leader, one budget, one roadmap. Its effect will show up later — in whether Alipay ships merchant tools that let a shop list its services as an agent, and whether a consumer's "AI wallet" can complete a task end to end.

Ant's move fits a wider 2026 pattern. Rivals are also pulling agent (智能体) features back into their main apps instead of running separate experimental products: ByteDance folds them into Doubao, Alibaba into Quark and Qwen, Tencent into WorkBuddy and Yuanbao. Ant's difference is that it holds the payment rail itself — both its moat and its regulatory tightrope.

For Ant, holding the payment rail cuts both ways. It means the agent (智能体) that spends money can be bounded by the same controls the company already runs — settlement, identity, and risk rules woven into one system. It also means any stumble lands under the same regulators that watch every move Alipay makes, so the pace of rollout is as much a compliance question as a product one. The reorganization signals that Ant would rather own that tension inside one team than leave it stretching across three.

Honest limitations

This is an organizational announcement, not a shipped product with measured results. No financial targets, user numbers, or merchant commitments were disclosed. The "dual-flywheel" framing is Ant's own narrative. Some AI payment capabilities remain non-commercial. Whether merchants and consumers adopt agentic (智能体) commerce at scale is unproven, and any move that touches payments faces close regulatory scrutiny in China.

What readers can do now

  • If you run a business on Alipay, watch the new unit's first merchant-facing release and test the AI open platform / ACT to list services as agents.
  • As a consumer, try "Abao" (阿宝) or the AI wallet features, but keep a human confirmation step on any payment an agent initiates.
  • Track whether the merged team publishes adoption numbers before treating agentic (智能体) commerce as a done deal.
